The purpose of the project
We were commissioned to conduct a review of various end to end processes with the aim to realise £1m cost savings in the following annual budget.
What we did
Marbral evaluated the current ‘as is’ models and processes using a variety of methodologies including time and motion assessments, Lean Six Sigma DMAIC assessments and 5 Whys. All processes were mapped end to end to identify any duplication/inefficiencies. Areas of inefficiency were work shadowed to further establish the underlying reasons for process waste.
A group of key change agents were established to support the definition of ‘to be’ processes and to own the realisation of savings and benefits identified in new process designs. A series of workshops were scheduled with the change agents who were upskilled through the process in Lean Six Sigma practices. Working with the change agents, future state end to end processes were designed and key requirements documented. Cost savings were estimated with input from finance teams to calculate cashable and non-cashable savings. Once defined, the cost savings were approved by senior leadership and the approach to realisation agreed.
Following this, Marbral worked with the teams to implement the new processes focusing on the highest value, lowest complexity processes initially which allowed for early release of cashable savings.
The outcome
The project identified and realised £1m of process efficiency savings. Over the course of 6 months, the new processes were implemented, and savings were realised by the next annual cycle. The project completed to time and to budget. The change agents who were up-skilled continue to deliver efficiencies for the organisation using the methods learned during the project.
